Outsourcing can be intimidating to start and there are quite a few pitfalls along the way for beginners. Some people try hiring someone on Elance a few times, have a horrible experience, and, unfortunately, go back to doing everything themselves.

Drawing on my knowledge as the owner of an outsourcing company, I am starting a three part series of posts that will help you avoid many of the common mistakes, lay out a strategy that will give you the greatest chance of success, and help you get the most value out of outsourcing.

Part 1: Deciding what to outsource

Deciding what you will outsource is what determines the value you get out of outsourcing. All the leverage resides right here, before anything is even delegated. Many people forget this and don’t put enough thought into this all important planning phase and find that, though they are outsourcing quite a few projects, they aren’t getting any value out of it — they are just as busy and stressed as ever and their business is not moving forward any faster.

Investing a little thought and time into picking the right projects and tasks to outsource ensures that you get the most out of your outsourcing. This is the plan I generally propose:

Step 1: List off ALL tasks and projects within your business

Don’t just list off the projects you think are good candidates for outsourcing. Don’t just list off the ones you don’t feel like doing yourself. Just dump everything your business does into a list. Here are some prompts to help you get everything onto paper:

Recurring tasks

One off tasks

Tasks required for new customers

Marketing tasks

Administrative tasks

Bookkeeping tasks

Advertising tasks

Neglected tasks

Procrastinated tasks

Favorite tasks

Tasks you hate doing

Time-consuming tasks

Fun tasks

Tasks you’ve planned but haven’t executed

Large tasks

Small tasks

Things you should do but don’t

Step 2: Can it be outsourced?

Go through your list and cross off those tasks that cannot be outsourced. Be careful that you are not crossing off tasks that could actually be outsourced – there are typically very few activities that need to be done by the business owner.

STEP 3: Determine your value criteria

What is valuable to you at this point? What matters most? Do you need more time? More money? Do you need to feel less stress? Do you need to move your business forward?

Pick your top two or three most important value criteria and rate each item on your list of projects on a scale of 1 to 10.

For instance:

Find new advertising opportunities
Time savings: 7
Make money: 9
Average: 8

Taking the average of those ratings should give you a good idea of which items you should begin outsourcing.

In Part 2 of this “Beginner’s Guide to Outsourcing” I will be discussing how to pick the best outsourcing provider and the preparation work necessary to making sure things go smoothly.

There are more great business books than you have time to read and I’m sure you’ve heard of them: The Fifth Discipline by Peter M. Senge, The Goal by Eli Goldratt, and anything by Peter Drucker.

But what about the books that don’t become popular because they didn’t have the right publisher, didn’t time things quite right, or didn’t have the right buzzwords in their title?

Here are three great business books I never would have heard about were it not for dumb luck (and yard sales)…

The Six Disciplines for Excellence by Gary Harpst

Amazon.com sales rank: #118,701

Why this book hasn’t been at the top of the business category – and stayed there for a very, very long time – I’ll never know. On Amazon.com it is ranked 118,701 while “Who Moved My Cheese,” arguably the worst business book ever written ranks at at a frightening 166 (Does anyone read that book after buying it? It’s the only book I’ve felt was a waste of time to read).

Perhaps its cover isn’t as eye-catching as others or maybe its title isn’t obscure enough. Perhaps it should have thrown in a tantalizing subtitle about social media and Web 2.5. Whatever the case, if you own a small business you need this book.

It is about how to create a defined business strategy and then execute on it. If that doesn’t sound sexy… well… it isn’t. But, it’s a necessary thing and even a beautiful thing once you wrap your mind around what a difference it would make to be at the helm of an organization with its eye on the ball and all its resources pursuing a competitor crushing, money-raking strategy that cements your company as the market leader.

The guys have an excellent small business blog going as well…

The Wizard of Ads by Roy H. Williams

Amazon.com Sales Rank: #240,939

If you have a Kindle reader you can buy it (and the other two in the series) for only $2 each. A thought-proking, fun read. Rather than focusing on data and numbers, Roy presents anecdotes and stories that remind us of core marketing principles we easily forget but should always keep in mind when we communicate with our market.

Peak Performance: Aligning the Hearts and Minds of Your Employees by Jon Katzenbach

Amazon.com Sales Rank: #468,973

This is the opposite of the One Minute Manager. This is for people serious aboutgetting the most out of their employees by helping them get the most out of their job. It’s about aligning people with their work and helping them find intrinsic motivation to do their best. The author argues that setting financial goals (numbers) based on company growth goals are difficult for employees to connect with and presents five “balanced paths” to helping people connect with their work.

What are some underrated, unpopular business books you’ve only found by chance?

A few weeks ago I “had” to justify the purchase of an iPad as a business expense. I’ll admit, rationalizing the purchase of a piece of hardware you haven’t handled, and don’t yet know the apps/capabilities it will have, is not easy.

However, I was able to come up with 10 fairly solid reasons I “need” it for work based on apps I know exist and apps I can reasonably expect to exist very soon:

LogMeIn on the iPad will allow me to exit my sometimes noisy office (for instance, when I need to find a quiet place for a conference call) and still have access to my desktop.

3G will allow me to get work done while on the road, out to lunch, and other situations when I have no wi-fi.

The Wallet or 1Password iPad app will allow me to safely access sensitive information away from my desk. For instance, when I am placing an order on behalf of a client.

At home, the tablet form factor lends itself to a more comfortable, relaxed work style suited to half-work/half-lazy time – creating a presentation while watching movie, for instance. Also, I probably won’t be yelled at for working all the time as the iPad won’t be associated with work.

A dedicated place for task management. When it comes to task management, I am torn between paper and the incredible, feature-rich Mac apps (Omnifocus, Things, The Hit List). Paper is great because it doesn’t get lost in a sea of open window pollution – it sits there on my desk, in plain sight, haunting me. The iPhone apps are great but the screen-size does limit their usefulness to occasional reference and on-the-go additions. By having the Omnifocus iPad app on display at all times, it offers a best of both worlds solution.

Information intake, processing, and storage. Part of being a business owner is staying aware of trends, on top of the latest and greatest in technology, marketing, strategy, and constantly learning. For me, a lot of this takes place on my iPhone, in bed, as I’m falling asleep. I go through my RSS subscriptions, send what appears useful to Instapaper, from there I read through it, and anything worthwhile gets emailed to my inbox for placement in our company wiki the next morning. Inefficient? Very (but it does make me sleepy). With an iPad, this all becomes easier. No longer am I staring at a 5″ x 2.5″ screen (or whatever the dimensions are) which definitely makes reading easier but I fully expect that the additional screen real estate will be leveraged by app developers to make this whole situation easier. For instance, dragging a blog post to a “bin” for Instapaper, email, etc. rather than having to click hold, bring up a menu, select the service I am interested in, etc. A small thing? Yes. But I think we all share the problem of information overload these days and anything that makes sifting through and processing information easier, and faster helps relieve the bottleneck.

By having an iPad and using the apps, I will be in touch with the unique aspects of app design for the iPad making developing our own iPad app that much easier and the end result that much better.

It’s amazing what I remember I didn’t get done but should have – research, sending files, etc. – on the drive to an offsite meeting. Having the iPad there to play last minute catch-up – word processing, presentation tweaks, emailing files, etc. – will be priceless and save precious time over trying to get it done on the iphone. The Dropbox app, which houses all my business files, makes this all possible.

Networking. The iPad has gotten enough buzz and media attention that it’s on most people’s radar. It’s a great conversation piece. When I’m in public using the iPad and someone stops to gawk, it’s inevitable that the conversation will turn to, “What do you do for a living?” at some point.

I just really, really want one… err… it will improve my morale and job satisfaction.

More than anything, after seeing what developers have been able to do with iPhone apps, I am confident that the increased processing power and screen real estate is going to open doors to productivity and business apps I haven’t even imagined. Two days till iPad day (04/03)!!!

Basecamp is the subscription-based, hosted 100 pound gorilla – everyone’s heard of him and he’s a crowd favorite. ActiveCollab is the one-time fee, open source, server-side, up-and-coming contender.

Distinct but balanced pros and cons make this battle too close to call in advance. It will depend on what fits the needs of your organization as one isn’t clearly better than the other.

We’ve been using Basecamp since 2007. From the beginning, Basecamp wasn’t a perfect solution for us. In our line of work as virtual assistants, clients want frequent updates on their time usage. Basecamp doesn’t allow clients to see time entries in a project – the option just doesn’t exist. So, we are forced to use a script to generate these reports for each client every evening. This is a $250/month fee in addition to what we already pay for Basecamp.

That’s frustrating in itself, but we started running into a lot of problems with Timepost which posts time entries into Basecamp. This is the only solution available for Mac OS X (we are 100% mac) so this is a major problem.

The combination of spending more than I felt we should have to and being inconvenienced by manually entering hundreds of time entries onto projects each day got me looking into other solutions. I stumbled into ActiveCollab, tried out the demo, and ended up becoming enamored with it. We are in the process of (slowly) switching our entire organization over.

Here’s a pro – con comparison to explain why:

ActiveCollab by A51 d.o.o:

- CON: You run the risk of hosting it. Your server goes down for some reason, your clients get upset.

- CON: Those clients who are already familiar with Basecamp may be annoyed with having to learn the (minor) differences between the two.

- PRO: You pay for it and you have it. No subscription fees.

- PRO: Much greater control over permissions and roles. Basecamp is extremely limited by comparison.

- PRO: “Modules” allow you to extend functionality versus more closed, Basecamp.

- Recurring tasks

- Fast planning

- Detailed reports

- Billing

- PRO: Very similar functionality is going to make it easy to switch.

- PRO: “Tickets” functionality is useful and a definite advantage over Basecamp – though not yet robust enough for larger organizations.

- PRO: Clients can access time entries and run their own reports (unlike Basecamp)

- PRO: Mobile/iPhone version means clients on the go can easily access their Client Area (project). Do note that the iPhone version allows you to access project information but not add or edit tasks, pages, tickets, etc. I was disappointed by this. It’s nice that they have it but the mobile version is crippled in terms of functionality.

- PRO: “Themes” allow you to match the look and feel of ActiveCollab to your website (Basecamp only allows you to change colors).

- PRO: Invoicing module for service based businesses and Subversion module for programmers.

Basecamp by 37signals:

- CON: No modules means you are limited to what they deem “necessary” and “unnecessary” in terms of features and functionality. Their minimalist approach means you can expect them to error on the side of “less functionality and features” in favor of “ease of use and simplicity.”

- PRO: OpenID log in and your login can be linked to other offerings in the 37signals ecosystem.

- PRO: iPhone apps can interact with it.

- PRO: Some clients are already familiar with it and so can “get up and go” with us right away.

- PRO: They host it so I don’t have to worry about getting SSL, backing it up, etc.

For our company, I like knowing that we can modify ActiveCollab’s code if needed and add new modules to extend functionality. If the functionality of Basecamp perfectly meets your needs, and you don’t mind paying a monthly subscription, the hassle of self-hosting may not be worth it.

Have you ever worked hard all day but failed to accomplish anything significant? You worked like a dog, but you didn’t move your business forward an inch.

You probably said something to yourself like, “Today was not a good use of my time. I worked all day but didn’t get anything done that really matters. If I keep doing this, I’ll never make any progress.”

You had “the epiphany,” the one every small business owner has at some point: you have to do less to do more. You reach a point where what seems paradoxical, becomes the key to getting your business to the next level. You need to stop doing some things in your business so that you have more time to focus on important, business-building activities that only you can take care of.

Nevertheless, probably not much has changed since that important realization. You are probably still spending your time doing things you shouldn’t and neglecting to do the high-leverage work that actually moves your business forward as opposed to just maintaining and staying afloat.

You know what the problem is: you can only do so much. If growth and forward movement is going to happen, at least if it is going to happen soon, you can’t continue doing everything yourself. You need to start delegating.

For you to actually change you approach to managing your time and delegating, it will take a conscious, committed decision on your part that you’ve reached a new stage in your business. A stage where you’ve gotten busy enough that you trying to do everything yourself is actually holding your business back. A stage where delegation is key to future growth. You’ve got to internalize this to the point that you commit to start delegating and focus on freeing your time.

Perhaps the best way to internalize this is to imagine how much progress your business could make if you had 40%, 20%, or even just 10% more time to focus on business-building, strategy-oriented tasks.

Once you’ve committed to making the necessary changes, the following 3 step process may help you get there faster.

STEP 1: Find someone to delegate to

You need someone to delegate to. Of course, I hope that you will use our small business virtual assistance service. For small business owners like you, we offer the opportunity to have someone on hand to help you without the committment and cost of hiring someone to work onsite. The ability to purchase small quanities of time and use them flexibly over the course of the month makes it suprememly affordable and convenient. Finally, getting access to our entire small business team – all of their talents, skills, and resources – means that you are getting tremendous value for a flat monthly fee.

STEP 2: Clarify your “do”s and “do not”s

Make two lists: one list is what you should be doing – those high-leverage, profitable, business-building activities that make a big difference to your bottomline – the second list is those things you shouldn’t be doing – either because you procrastinate them, you aren’t good at them, or they simply aren’t the best use of your time. These two lists will give you clarity – you’ll know exactly what you should and shouldn’t be spending your time on.

Post those lists in clear view from your desk. You want those two lists memorized. You want to remember them constantly throughout the day. When you start on one of your “do not” tasks, a red flag should be raised in your mind and you should know to stop and delegate. When you look at your “do” list and realized you haven’t touched it, you should think back to what you spent your day doing and add those things to your “do not” list.

STEP 3: Make delegation simple, easy, and reflexive

Spend time considering how to make delegation likely to happen. You want to eliminate potential barriers to delegation such as resistance from yourself. You know yourself better than anyone. What communication tool are you most likely to turn to? This is one of the reasons we allow clients to send in tasks so many ways (IM chat, email, phone, dictated audio, web form, fax, etc.), we want delegating to us to fit into your natural working style. Whatever you decide on, you need to make it systematic, quick, and as simple as possible.

Once you’ve decided on how you are going to communicate the task, decide on what information needs to be passed along. We recommend you pass on four pieces of information: 1. What you want done, 2. When you need it back, 3. How long you think it should take, and 4. A description of what the final result should be ideally.

Taking these three steps makes you dramatically more likely to actually begin delegating tasks so you have more free time to spend on business building – or just relaxing.

July has been a slow month for us. Traffic to our site is down, and there has been a proportional decrease in the flow of new clients coming in. It’s nothing to panic about, it’s just enough to leave me feeling unsettled and therefore very motivated to do something about it.

It has been this uncomfortable slowness that has ultimately made this one of our more successful and productive months. In fact, the work we have done this month will be critical to our future success as we’ve been forced to squeeze more out of less. The discomfort and stress of a lull has led to a much stronger business.

Less traffic to our website forced us to focus on improving our lead capture and follow up. We’ve refined and added to our capture mechanisms and are continuing to add to our follow-up. We’ve switched over to a new CRM and follow-up service (Infusionsoft – which I’ll be writing a review on very soon) and it’s been a fantastic transition.

When traffic picks up again, we’ll get more out of it. Rather than getting 2 leads for every hundred visitors, we’ll now get 7 or more. Better follow up means that more of those leads will eventually become clients. We are talking about at least a 300% boost in lead capture efficiency and that doesn’t account for the more effective follow up. I’ll trade a slow month of sales for that.

When slow times hit, it’s a kick-in-the-pants to get things done that are easy to put off when new clients are rolling in effortlessly. The work that goes into the lean times eventually allows you to more fully capitalize on the times of plenty.

I’ve never operated a business when we weren’t in a recession (we started just as the recession was setting in) and I’m starting to think that is a blessing. When the economy picks back up, we’ll have a tight, efficient operation forged by the constant pressure of a down economy.

I guess this post doesn’t have any brilliant insight you can’t find anywhere else it’s just a reminder to see the silver lining to a tough economy, the opportunity that lies hidden in struggle, and the optimism and strength we can gather from looking at things through a positive lens when it would be easy to do otherwise.

Unless you want to be tied to your desk all day, you need a way for important calls to reach you on your mobile. The now outdated solution was to forward calls to your cell on the way out of the office. But then you run into the hairy situations of not being able to easily distinguish between personal and business calls, forgetting to set the forward, only having one voicemail greeting, etc.

It was only a matter of time before services were created to address this common situation. Two services stand out as major players in this field: Google Voice (get your beta invite here) and Grasshopper. Both help to elegantly handle the problem of juggling multiple phones numbers and needing to be two places at once.

Both allow you to add multiple existing phone lines to your account so that all phones ring when the number is called. Both allow you to access your voicemail online. Both give you voicemail transcripts. In many ways, they are quite comparable.

For business owners, Google Voice offers the distinct advantage of being free but little else over Grasshopper which caters exclusively to that market (plans start at $9.95/month). For instance, Grasshopper allows for transferring to other extensions in the account and an auto-attendant and company directory. Key features if you are trying to communicate professionalism and not have callers feel like they are calling some guys cell phone (they may be, but they don’t need to know that). Grasshopper also allows you to transfer an existing number (Google Voice doesn’t currently but is rumored to be working on this).

That Grasshopper is a superior solution for the typical business owner is almost a given when you look at the featureset and reasonable pricing. However, I use Google Voice and will probably continue to do so simply because I have already invested in a vPBX system that works well for our company. Were I to start over, I might give Grasshopper more serious consideration because it is considerably cheaper than our current solution and offers almost identical functionality but at this point I’d hate to fix what isn’t broken.

Given that, Google Voice does everything that I need. When people call our 800 # and dial my extension, it rings my cell and my desk phone simultaneously. If I don’t pick up the call, it transfers the callers to one of two voicemail greetings. If it is a personal contact, it sends them to a personal greeting. If it is a business call or any caller that is not a known contact, they get my business greeting. If I’m at my desk, I can choose to pick up the call on my cell or my desk phone. No need to remember to forward, no need to dial in to my work line to listen to voicemails.

This is all I need. Problem solved. But, for clients who haven’t yet tied themselves to a PBX solution, I’ll be recommending Grasshopper which truly is a small business owner’s dream solution.

Camel, the cigarette maker, has been doing some interesting things with their product line lately. They are really pushing the envelope and, dare I say, innovating. Those not addicted to tobacco may not even have noticed but over the last year or so they’ve been shaking things up. Other cigarette makers seem content with the tried and true products – “ultra light,” “light,” “full flavor,” and maybe a “menthol” for variety. For an industry that generally seems content with kicking back and letting the money roll in, Camel is really standing out.

For instance, Camel has created a cigarette that, by squeezing on the filter, switches from a regular cigarette to a menthol. You literally decide at any moment you’d rather be smoking a menthol, and, with an audible “Snap!,” you get instant minty coolness.

Camel has also released a tobacco product that isn’t even a cigarette! Camel is leveraging their brand recognition and branching out into entirely new territory. They are now selling snus, a smokeless tobacco product that is popular in Europe that does not require spitting. Now, tobacco brands don’t do this. Skoal, Copehagen, etc. have their smokeless tobacco and Marlboro, Winston, etc. make their cigarettes. Camel is marketing snus as something to use when you can’t smoke. “Enjoy tobacco anytime.”

No matter how much you dislike the tobacco industry, there are quite a few things to respect in what Camel is doing in terms of their product line (please pay attention to that statement, I am not endorsing the products or company or giving my approval, simply noting that to learn from what they are doing and admire in how they are doing it…. in light of that fact that many companies fail to).

Courage

For one thing, it takes courage to branch out and begin making new products when for almost 100 years you’ve only sold one thing (since 1913 to be exact!). Many, many companies don’t have that audacity. Hell, most companies don’t even have the audacity to seriously consider such a drastic move. It helps that Camel has so much money to toy with… but still… there is something to admire there.

Attentiveness

It takes a high level of attentiveness to listen to your market and then develop a product that seems outlandish. Few companies have their ear low enough to the ground to listen to their market, let alone act on what they are asking for with an idea that seems to be walking a thin line between innovative and silly. A cigarette that changes flavors? Seems silly but some “regular” smokers do smoke the occasional menthol just for variety, or only when drinking, etc. I’m sure this isn’t an idea a high level executive had while puffing away on his yacht, this is something Camel would only learn about by keeping their ears open and really considering the feedback they were getting.

Creativity

They are showing creativity in how they are solving the problems of their market. A smoker not being able to smoke for hours is like having a slowly intensifying itch that you are unable to scratch. Now there is a product that scratches that itch indoors, on planes, at work, etc. Not only is there no smoke, but there is no gross spitting as is required with other smokeless tobacco products such as dip and chew. This is a textbook example of creating a product the market wants: “You have this problem, we have the solution.”

Intelligence

It is smart of them to leverage the brand recognition of one offering to enter new territory. Especially with tobacco, there is brand loyalty. You won’t find too many smokers who change brands willy nilly. Further, this is a smart thing to do during a recession – to offer more products and options, to push into new niches, and give customers solutions to real problems.

While other companies are hunkering down, reducing budgets, trimming fat, and all that other “prepare for the worst” recession knee jerking, Camel is leading an industry. No matter how corrupt and despicable that industry is, we need to give credit where credit is due and emulate them if we can… let’s just hope your product doesn’t kill millions of people.
